Dear Danielle: What List Management System Do You Recommend

Dear Danielle:

I have enjoyed learning about becoming a better administrative support business owner through your newsletter and forms. My question now is I have a client that wants me to manage his membership database and newsletter formatting and sending. Is there a system that you have used or recommend for this? His database contains over 800 email addresses and names and is done as an excel spreadsheet. His newsletter content is coming from another source and it is expected that I manage that. Any Hints? Recommendations? Thanks –BD

I’d need a bit more information about the context of his membership database to share any thoughts there (e.g., who is added and how and when, and what are his objectives for collecting and using the information?), but as far as ezines, I always encourage clients to go with a list management, autoresponder and distribution tool such as Aweber.

Managing ezine subscribers via an excel spreadsheet is so inefficient and archaic.

Tools like Aweber not only automate the function of opting in subscribers, it provides the tools to create ezine templates, schedule them ahead of time for publication, utilize autoresponder capabilities, allow subscribers to manage their own subscriptions and the client to leverage and maximize their networking and marketing to a greater, more consistent degree.

With Aweber you can use one of the many basic ezine templates they provide for free, modify one of their templates or upload your own ezine format in HTML. It’s super flexible and easy to use.

You can also upload as many issues ahead of time as you wish and set each of them to publish automatically according to whatever dates you have indicated.

The broadcast messaging allows you schedule ezines or any other kind of one-off communications you wish to go out to your lists. And you can have as many lists as you wish: one for your ezine subscribers, one for your members, one for teleseminar registrations, etc.

The autoresponders are another great tool you get with Aweber. With autoresponders, you can set up a series of follow-up communications to go out automatically in sequential time intervals rather than specific dates.

For example, some people use autoresponders to offer e-courses. Subscribers who are interested will opt-in to the list and the autoresponders will issue the first lesson, then the second lesson 7 days after that (or however many days interval you indicate), and so on.

Aweber’s tracking, reporting and analysis tools are incredible, and it’s got the highest whitelist ratings and best delivery rates of all the other services.

So you see, simply storing names and contact info in a spreadsheet really doesn’t do much for you. With an autoresponder/list management service such as Aweber, not only are you streamlining all the work and processes that go into list building, but also automating and making dynamic use of the information and actually putting it into action. I would definitely encourage your client in that direction.

Aweber will allow him to import an existing list, but it must be washed clean first of any obsolete email addresses and the subscribers will have to confirm their desire to opt-in again.

Moving to any new system like that he can expect to lose some of the people on his current list (some experts say the rule of thumb is about 50%) so it’s not entirely painless.

However, you want to help him understand that communicating or trying to maintain a relationship with folks who aren’t interested in the first place isn’t effort that is well-placed.

Aweber will help him build his list back up and what’s better is that he’ll be gaining people who really do have an interest and want to hear from him (as opposed to continuing to send out messages to people he’s merely collected business cards from who may not have any interest in his business or hearing from him).

Help! Client Not Paying

A colleague reached out to vent on a listserv I belong to. She shared how a client she works with on a project to project basis had gotten several payments behind to her. He’d stall, put her off, and whenever a due date that he promised to pay rolled around… you guessed it–he didn’t pay. AND to add insult to injury, he was starting to get snippy with her and tell her to get off his back. The nerve of some people, huh?!

Here’s my advice to her:

So sorry for your predicament.  Unfortunately, it’s an all too common one for folks in our industry who work on a project basis. I don’t know how this one will turn out for you, but there are definitely steps you can take (and things you can rethink) that will help improve your odds for ensuring payment in the future.

1.  Always, always, always, always work with a contract. Did I mention “always?” You perhaps are very aware of this already, and may have even had this client sign a contract before working together. As you know, a contract doesn’t guarantee that you will get paid or that people will always be honorable and have the integrity to abide by their agreements. But contracts are legally binding and enforceable agreements. Should it get to that point, they will definitely help you prevail should it become necessary to take things to a Court.

Now a lot of times, that’s more work, more money and more energy than the debt is worth. That doesn’t mean you forgo using a contract. A contract does a lot more than just formalize your agreements. A contract helps clients take you and your business more seriously. It shows that you are a professional and helps ensure that everyone is on the same page and knows what is expected from each other lest anyone conveniently “forget.”

Likewise, it also helps ensure that you are working with more serious clients. The ones who don’t want you to operate professionally, maybe because they have intentions to stiff you in the first place, will be shooed away. So never cut corners on this, no matter how big or small the project.

2.  If you work on a project basis, get some kind of payment upfront. Would a grocery store let you take home groceries and decide whether or not to pay later? Of course not, and neither should you allow your clients to do that. You are not a client’s bank. It’s not your obligation to extend them credit (especially not with new clients you have never worked with before). And the time, energy and expertise you expend on a client’s project are very tangible, valuable–and finite–resources in your business. If not 100%, get at least 50% payment upfront. It’s perfectly acceptable, established professional business practice to do so. Not only does it help clients take your business seriously, it also shows that they take their project seriously. If it’s not worth it to them to have some skin in the game, then it definitely should not be worth it to you to work with them. In the event that they don’t pay the balance, at least you’ve got half your losses covered.

3. Don’t let clients go into debt. You don’t do anyone any favors by allowing them to continually accrue outstanding debt to you. You also have a responsibility to mitigate your damages. That’s why you see work-stoppage clauses in contracts that tell clients:  No Pay-No Work. Immediately cease any further work until the client gets all outstanding payments to you in full.

4. Work with clients who can afford you. Clients who aren’t in profitable businesses or industries are going to more often be problem payers. It’s just a fact. No amount of wishful thinking is going to change that. Wish them well, but you have yourself to think about first. You can’t help more people (or stay in business long) if you are constantly trying to rescue folks who need to rescue themselves. You aren’t going to “save” them by taking on their responsibility or their lot in life. All you’re doing is enabling them while harming yourself. Save your energy for the clients who can easily pay. It’s really the healthiest, kindest thing you can do for yourself and the world.

5. Work with honorable people. The minute you see any inkling that a person is less than honest or ethical, run away. Fast. Don’t fool yourself into thinking you’ll be the one person in the world they would never do wrong. That is a fantasy. There will be a day they do it to you. It’s just a matter of time.

6. Perhaps rethink the whole project basis. Project work is grueling. You have to constantly chase down new projects, new customers, to survive. While you’re working on one project, your mind is thinking ahead to the next 10 you have to get to pay the rent. It puts you on a neverending hamster wheel of marketing and networking. And the administration you put into answering RFPs, conducting consultations, negotiating terms and contracts, invoicing… often it costs more and expends more time and energy than a project even earns!

Administrative Consultants who work with clients on an ongoing, continuous basis and charge upfront monthly retainers make more money and have much simpler businesses to run. They have better cashflow, less overhead and administration, and have to do way less marketing and networking once they’re established. There’s much more ease and continuity in the work and the client relationship, which, in turn, brings more ease and continuity into your business.

And there’s nothing that says you can’t also opt to take on intereresting or lucrative side projects that come along if you choose to, “choose” being the operative word. Retained Administrative Consultants have more choice in their business because they aren’t constantly scrambling for income and cashflow the way project workers must. Therefore, they get to pick and choose what they want to expend their energies on in terms of other opportunities that arise. They get to decide if a project is worth their time (i.e, is the money it will bring in worth the effort?). They don’t have to be distracted or have their energies divided or waylaid by nickel and dime work if they don’t choose to. Doesn’t that sound like a much nicer kind of circumstance and way to operate your business?

A Quick Thought About Focus

A quick thought for all you in the administrative support business struggling to gain balance and focus:

You aren’t in business to serve anyone and everyone.

You are in business to serve only those you serve best, whose needs are most in alignment with your needs and business offerings.

Focus first on what you need and want from your business and the kind of clients you want, and everything else will fall into place.

Forget about trying to offer every single thing that you think clients want.

Figure out what business you want to be in, what you want to offer, how you want to offer it, and who you want to offer it to, and your right, ideal clients will find you.

As you gain clarity and understanding about that, you’ll find that your business is easier and happier to run, you attract more money and clients (and better clients), and you have much more success and satisfaction.

I guarantee it. You’ll see… :)

Grateful for Client Who Pay on Time

“Payday” is coming up for me on the 25th and I am reminded how grateful I am for wonderful clients who pay on time.

I am super-picky about who I work with.

Long experience and tough lessons learned (I’ve been in this business since 1997) have taught me that I absolutely can not afford to work with anyone who is a drain on my time, my energy or my spirit.

After years of refining and streamlining my business and gaining more and more clarity about who I work with best, who I like working with, and who is profitable for me to work with, I now have a client roster of wonderful folks who appreciate my work and are a pleasure to work with.

One of the benefits of those relationships is that I am never paid late. Part of that has to do with the standards and policies I’ve put in place in my business.

I work on monthly retainer where clients pay in advance for a monthly plan of administrative support customized for them. And I have all of my retainer clients on auto-pay so all I have to do is run their credit cards on the 25th of each month and I’m paid.

No late payments. No waiting around for checks. No chasing after my money and forgetful clients.

It’s a convenience for my clients as well and eliminates one less step they have to keep track of.

The other part is simply that I work with people who value our relationship and what my work brings to them and their business.

I am so grateful to all of my clients, who honor me with their business and confidence!

Well, a little more detail would have been helpful. ;)

You may as well ask me how to solve world hunger for as general as your question is, but a few thoughts do come to mind.

First thought is:  Hire someone to take care of that for you.

Administrative Consultants are business owners, after all, and every business owner should be handing off non-core, non revenue-generating duties to an employee or service provider.

So get help, sooner rather than later.

Of course, that’s the overly simplistic and obvious answer.

And even if you get help, you still need to be involved in the analysis of the process and problems, and setting things up, at least initially, with the person who takes that work on for you.

In the meantime, I have a few questions of my own.

First, I’d want to know what your business model is.

Because if you are running an administrative support business, I can’t imagine any easier kind of service to bill for than a once a month retainer fee.

However, if you are running a secretarial type service where you work primarily by task-based project, rather than a monthly retainer basis, and you bill by line-item services, you are necessarily going to have more complex billing issues and a greater administrative burden.

The other drawback to billing by line-item hours is that the faster you work, the less money you make, while none of the value and benefits the client receives from that work is reduced. That’s not fair nor profitable for you, is it? You didn’t go into business to give things away for free, right?

The other thing I’d want to know is, if you are working on retainer, how or what on earth are you billing for that is making things so complicated?

  • Do you have overly complex fee structures and/or charge different rates for different admin work?
  • Are you overly concerning yourself with reporting hours to clients?
  • Are you charging different clients different rates?
  • Are you making too many policy exceptions and creating counterproductive, unprofitable distraction for yourself in the process?

As an independent professional, and not an employee, it’s not necessary to itemize every single minute of effort and time you’ve expended on behalf of a client.

If you are doing that, you are making things a whole heck of a lot harder on yourself than need be.

It helps to remember that clients aren’t paying for line-item tasks and projects; the value they are paying for is the overall service of having a smart, competent, right-hand administrative professional to work alongside them in their business.

When that’s the case, there’s no need to bill or report all the minutiae.

It can be as easy as setting some basic parameters, creating a package based on that, and putting a single pricetag on the value of that support.

One of my main rules of profitability is keep things Simple, Simple, Simple.

Streamline. Get all your clients on the same page and bring everyone up to your current rates.

Set your policies and don’t be in the habit of making exceptions to them as that only increases your administration and reduces your profitability.

Beyond that, I really need more specific details to elaborate further.
