Another word to delete from your biz vocabulary: Delegate.

Delegate (like the word “assistant”) is a term of employment that denotes an employer-employee relationship. It keeps clients thinking they are some kind of employer to you which in turn causes a whole host of problems in the relationship and your ability to command proper professional fees.

You aren’t some subordinate peon clients dump their junk work on. And clients should never be abdicating responsibility for their own business.

Employers delegate. But in a business relationship, it’s not any client’s role to “delegate” to you.

With clients, you consult with them, determine what their needs, goals and challenges are, determine your recommendations and present your suggested plan of support. Client’s should never be delegating to you at their whim.

The words you use shape how clients treat the relationship. Do you want to be their flunky or their trusted advisor? Because there’s a big difference in how they treat those two roles and the relationship.

So if you want to be treated as their administrative expert, their trusted advisor and business peer, don’t use the word “delegate.” Use words and terms like “share,” “release,” “free” and “let go of” instead.

Someone asked a great question today on our ACA LinkedIn group:

Q. I am curious to know how you handle naysayers. When I tell people that I am starting a business I get all sorts of reactions, but when people tell me that it can be “daunting” or “difficult” I start to doubt my own intentions. I know I am on the younger side with less than 10 years experience and a newlywed looking to start a family in the next two years. But I do have a lot of experience if not in years but in quality. I also feel that this is something I really want to do. Please let me know how you hand this, I’m interested in your feedback. Thank you again. —MA

I don’t know if there is any solution to this, really. If there is, I sure never found it, lol.

To this day and in the face of all that I’ve achieved including the money and the lifestyle, I STILL get no respect from my dad.

His generation seems to think anyone “working from home” is just playing around on the computer or that they’re running some kind of Internet scam.

He literally never asks about my business. I take him to the nicest places and he never has to pay a dime. You’d think he’d be at least somewhat interested in and happy about the success of his daughter. In nearly 20 years, I’ve gotten exactly ONE attagirl from him. ONE!

And my significant other who had the patience of a saint would also go back and forth between being very supportive (as long as things seemed to be moving along) to “maybe it’s time to give up on this and get a real job” (when it was tough-going).

He met me right when I was getting really serious about my business and there was no way in hell I was walking away from it. I was prepared to lose the relationship rather than do that and told him as much. I HAD to make it happen.

So, what I learned is to just not talk about business with family. They just don’t get it and they are the WORST with the naysaying.

I’ve found friends to be much more supportive. Heck, they wish THEY could do what I do and live the way I live.

But even they don’t really get it.

Although I do have an extremely flexibile and freedom-filled lifestyle (because I worked my ass off for many years engineering my business to have it like that), you still always have family and friends who think just because you’re home, they can pop in and interrupt any ol’ time they please to gab. They just don’t see it as a “real” business in many ways.

And there are some family and friends who are going to be jealous (consciously or subconsciously) and will want to pee in your cornflakes at every turn. Who are you to better your life and take chances when they are stuck toiling a 9-5 every day, is how they think.

What I can tell you is that starting this business was the best thing I ever did, despite all the hard work, the time, the set-backs and all the rest.

This journey of self-actualization, self-determination and personal growth and discovery never stops. It’s rewarding and exhilarating every day, and now in the years when I am really reaping the fruits of my labor, I am so proud of myself and pinch myself every day in gratitude at how lucky I am to have this life and lifestyle.

When it comes down to it, you have to believe in yourself, and have the determination to stick with it and the ability to tune out and ignore the Debbie Downers.  Don’t ask them for their opinions and don’t talk about your business with them if you know they’re just going to try to discourage you.

Building a Business Simply Takes Time

Building a business just takes time. There’s no way around it.

Because growing a business is more than just getting clients and providing the service.

It’s learning about (and implementing and practicing and honing) practice management and how to operate effectively, profitably and productively.

It’s learning how to conduct consultations that get results.

It’s learning how to price, package and market.

It’s copywriting and learning how to create an effective marketing message and implement a conversion strategy.

It’s learning how to manage clients and set and manage expectations.

It’s setting up infractures and getting clear about your standards and ideals and the things that will keep your business sustainable, growing and moving forward.

Growing a business is not an event, it’s a process, an evolution, a journey. And these things are simply going to take time.

So you have to be prepared for the long-haul. None of it is going to happen overnight and most of it simply CAN’T happen overnight. That’s just not how it works.

Why do I mention this?

Because our industry is plagued by internet marketers who prey on our peoples’ hopes and dreams of business ownership with false expectations that they can start a business in only 30 days, “get 10 clients in 10 days” and be an overnight success.

And when that doesn’t happen, they become discouraged and dejected, thinking they are doing something wrong.

The only thing they did wrong was buying into bullshit.

So this post is to let them know that all of this is going to take time and yes, it’s completely normal.

You Are Not in Business to Be “Money-Saving”

You’re not in business to be “money-saving.”

You’re in business to make a positive difference in the lives and businesses of your clients.

And that costs money.

If you make your message all about being “money-saving,” if that’s the very first and foremost thing you’re talking about, that’s code for “cheap.”

And guess who that attracts? Cheap clients who don’t want to pay for anything.

If you make those people your clients, you will always be broke.

So, ask yourself. Are you in business to be cheap or are you in business to make a difference in the lives of your clients?

If it’s the latter, then focus on that message, NOT on discounts and savings and free this and that.

When you do that, you’ll get clients ready and willing to pay well because they aren’t there for the free or cheap buffet, they are there to have a difference made in their business.

I Shake My Head in Disbelief When I See this on Anyone’s Website

I shake my head in disbelief every time I see on someone’s website a “free 15 minute consultation.”

What on earth do you think you’re going to accomplish in only 15 minutes?

You’re going to learn more about the prospect, his/her business, uncover and identify their needs, goals and challenges, explore feelings and desired outcomes, and make a support diagnosis all in only 15 minutes?

Heck, it takes the first 15-30 minutes alone just for clients to feel comfortable and let their hair down.

If you’re going to offer a consultation, make it something real. Fifteen minutes is a joke.

You need AT LEAST 1 hour (I actually recommend blocking 2 hours so you have plenty of space to explore the conversation) to have a productive, probing and worthwhile consult that is not only going to be meaningful to the prospect and build rapport, but also help you devise smart, considered, high-value, customized support plan recommendations for which you can command top dollar.

Putting in the time upfront it takes to have a REAL consultation is an investment that will earn you more retained clients and better beginnings that have a real chance at success and results moving forward.

Dear Danielle:

I have recently been approached by a local charity that wishes me to work for them for a number of hours per week, but they cannot get away from the number of hours and are offering a very low hourly rate on the grounds that they are a charity and don’t have budget for more. No matter what I do or say they are stuck on hours/hourly rate. Should I walk away? Normally I would, but because it’s a charity I want to work with, it feels different. —Name Withheld by Request

I’m going to give you some straight talking tough love today, okay? 🙂

Do you want a business or do you want a hobby/charity?

If it’s a business you want, then you’ve got to stop wasting your time.

Not all business is good business—or business at all.

You, your family and the ones you love are your “charity.” They deserve for you to be smart in business—which includes being paid properly for your time, energy and expertise.

And by “properly” I mean at whatever business rate you (not clients) determine is profitable.

People in our industry have got to get off of this bleeding heart kick. It’s one thing to be charitable when you are doing well financially and can afford to give back. But most people in our industry are barely scraping by in their businesses themselves.

(And it’s not because they can’t do better; it’s just that they aren’t taking the time or making the investment to learn what it takes to be a financially viable, solvent, sustainable and humanly manageable business operation).

You’ve got to have a pot to pee in yourself before you can start sharing the wealth, know what I mean?

If you want a real business making real money, you need to start talking to real prospects.

Anyone who can’t pay your fees is not a prospect. Period.

First of all, clients don’t dictate or “offer” you anything. YOU set your fees. They have only to accept them or stop wasting your time.

Second, the reason they can’t get off the hours/hourly rate is because you don’t know how to reframe that conversation and what to talk about instead. And that simply takes investing in the proper learning in how to do that.

You’re trying to talk yourself into accepting this and I’m not going to help you. You’ve come to the wrong place for that. 😉

Here’s what you need to do next to start talking to real prospects:

  1. Stop calling yourself an assistant. You’re running a business now and when you are a business owner, for both legal and practical reasons, you are not anyone’s assistant. Calling yourself an “assistant” is the very first reason that people are approaching you in a non business-like manner and think it’s their place to “offer” you “positions” and “low hourly rates.” That’s because “assistant” is a term of employment, not business, and people only understand the word “assistant” one way: employee. When you call yourself an assistant, you predispose people to balk at your fees because they are expecting to pay employee wages, not professional business fees. You see? You are creating the wrong expectations and understanding in clients right from the start.
  2. Download my free Income & Pricing Calculator so you can get clear and conscious about what you really need to be charging for your business to be sustainable and profitable.
  3. Get a target market. You need a direction for your efforts and to improve your offers. That only comes by focusing on a very specific industry/field/profession and catering your support to that market.
  4. Fix your website so there is an actual prequalifying, conversion process in place. This will help ensure you talk to real prospects who are more likely to be ideal client candidates.
  5. Learn how to conduct a proper consultation. My consultation process shows you what to do before you ever speak to anyone, what to ask and talk about during the conversation, and exactly how to follow-up after, as well as how to prequalify prospects so you can weed out the poor broke duds who waste your time, and filter in the ideal client candidates worthy of your time and attention.
  6. Separate business and charity. Don’t get me wrong. There’s nothing wrong with helping those you think are doing good work in the world. Just don’t mix your charity work up with your business. Instead of taking on a discount client indefinitely (which impacts not only your profitability and administration, but your other clients who are paying full fee for your quality time and attention), volunteer some hours here and there as you see fit when you have them to spare. And by the way, the more financially successful you are in your business, the longer you’ll actually be around in business and the more time and money you will have to give and help others outside your business. But if you make people who can’t pay your proper fees your clients, your business won’t be around long enough to do anything for anyone. You giving yourself away to those who can’t afford you doesn’t serve anyone.
  7. Alternatively, if you insist on putting yourself on sale, at least do it in a way that will actually benefit your business. Charge them full rate with your normal invoice, and once they pay, you can turn around and write a check back to them for the discounted amount. That is the legal way to actually write that money off as a charitable donation. And in the process, that charity client never takes for granted what you really charge and the fact that they are getting a generous gift, not an entitlement to your time and service at a discount.
  8. Likewise, use your normal and customary contract and go through all your usual processes that you would with any other client. I would also advise that you set a time limit/end date for any discounted charity rate at which time it would go back up to your full fee.

Be an Expert in Your Target Market’s Business

I always say, you need to become an expert not only in your own business, you also in your target market’s business and industry.

Why is that important?

Because you can’t become an expert in every business/field/profession in the world (and they are ALL very different from each other), but you CAN become an expert in one of them.

And that deeper knowledge and understanding is what is going to allow you to charge the big bucks because you’ll be have more clarity and insight with which to define your support solutions.

Dear Danielle:

I’m just starting my administrative support business and have really appreciated all of your blog advice and toolkit information. I have run into a slight issue with my first prospective client that I’m not sure how best to handle. She has requested assistance for an annual event she’s planning in late November. We’ve done the initial consultation and I believe we could work well together and there’s a lot of room for growth with her. I had explained that I don’t do hourly billing, but she asked about how many hours per month I would dedicate to her project so I said I estimated around 30 hours per month. I made clear that since I don’t keep strict track of minutes/hours worked that if I end up going over 30 hours a bit that she wouldn’t be billed any extra. I sent her my contract to sign (which didn’t list specific hours, but instead listed the support plan we had determined) and she sent me her contract that states “scope of work will require a minimum of 30 hours up to 48 hours per month.” I absolutely can’t go up to 48 hours a month as then my pricing would be way too low. Do you have any advice on how I should handle this? —Shannon D.

First let me say, none of what I’m going to explain is intended to make you feel bad or that you’re doing things “wrong.”

We were all new business owners once and all started from the same place where we didn’t really know what we were doing. There’s just going to be a learning curve no matter what and it doesn’t make you a dummy or anything like that. And you’re going to have a lot of trials and errors throughout the life of your business.

That said, when people ask ME for my advice, my expertise and my opinions, that’s exactly what they get. They don’t get a bunch of wishy washy “you are free to do whatever you want in your own business…” crap. Um, duh. I don’t think anyone here needs me to state the obvious.

And these discussions are helpful because even though you will still have a learning curve, they raise your consciousness and help you better understand and increase your business knowledge and education moving forward.

Okay, let’s dive in here…

The initial thing that strikes me is that you aren’t yet really clear about what business you’re in.

You say you’re starting your administrative support business, but this really isn’t administrative support. This is more like event management and support which is really a whole other business and industry.

And the reason it’s important for you to get clear about your business is because, well, it affects just about everything moving forward. You have to get clear about what you truly intend to do and be in business if you’re ever going to get any traction.

If I’m a plumber and someone comes to me to fix their car, am I going to take on that work? Why would I do that? Just for the money? How does it serve my business to dillute my energies on work I’m not in business to do and may not have the expertise for? How does that serve the client if I’m really not in business to do that work? Is it ethical for me to take money for something I’m not really qualified to do?

So if you’re going to be a plumber, be a plumber. And direct clients who come to you for things you’re not in business to do to the right professionals. Otherwise, you’ll be spinning your wheels forever.

The other thing I get the feeling you’re not quite clear about is that this is project work, not administrative support.

Granted, it’s over the course of several months, but it’s a project nonetheless because there is a specific ending (the culmination of the event).

Administrative support on the other hand is the collection of tasks, functions and roles that require ongoing attention, management and maintenance throughout the life of the business. Administration isn’t an event, it’s an ongoing relationship. That relationship IS the “product” (so to speak) that you are offering when you are seeking retainer clients.

Now, there’s nothing wrong with taking on project work on the side if you so choose. But it’s very important that you do so consciously, not blindly.

That’s important because here is what tends to happen otherwise:

People in our industry want to have a retainer-based practice with clients who pay a monthly fee in advance every month. However, they end up focusing on and distracting themselves with project-based work instead which is a never-ending hamster wheel that keeps them from ever building the business they really intend.

On top of that, by allowing clients to never commit, they never get the real kind of business they want and dream of.

As the adage goes, you will never get what you don’t ask for and expect.

So if you want a retainer-based practice, that’s really what you need to focus on. You’ll never get there picking pennies up on the ground from non-commital clients and their nickel and dime projects.

If you want retained clients providing administrative support, that’s what you have to expect and make it a standard around who qualifies for working with you. That should also added be on your Ideal Client Profile as an ideal characteristic:

“A client who is ready to commit to working together every month in an ongoing relationship of administrative support.”

Now, we come to the whole hours thing. And as our readers here won’t automatically know, your question initially related to my Value-Based Pricing & Packaging methodology.

So the thing you’re not seeing is that you’re still trying to sell hours.

However, with value-based pricing, there shouldn’t be any talk about hours.

Value-based pricing is about offering a solution and providing results. It’s also about certain values (or morals, for lack of a better synonym) around providing those things.

Let me try to explain:

You say you can only provide X hours per month, but the client wants you to commit to more than that.

Forgetting the fact that hours shouldn’t be what you’re selling, what kind of whole, complete solution can you provide if you are only willing to commit to doing the half the work that’s needed?

Because it’s not any kind of solution if you’re only going to provide something that’s half-baked.

I’m not sure why you would have priced at anything less than what you need to accomplish it. Why would you do that? (That’s probably a whole other great topic for conversation, lol).

I’m not saying you should overextend yourself. But value-based pricing and packaging is contingent upon (among other things) providing a REAL, WHOLE solution and result for clients. It doesn’t help them to sell them something that will only get them half there.

And you won’t create raving fans and testimonials that way either.

So, what needs to happen is that you need to have a REALLY thorough consultation so that you have a very clear idea of what work will be involved, what the client’s needs, expectations and goals are, what results and outcomes they’re looking for, and then price THAT at whatever it needs to be for you to accomplish those things, not the hours.

(And of course that sounds so simple. There is more to it than that, obviously, and my guide shows you exactly how to set parameters and determine what work falls into admin support and which things can be categorized  as project work that you can charge for separately, as well as how to talk about pricing and present that information on your website and in other conversations with prospects and clients. My guide also shows you what to talk about with clients INSTEAD of hours; when you do it the way I show you, they understand how much more beneficial and how much more they get from working together this way.)

But you have to be prepared to provide that solution. If you’re not, then it’s really not ethical to take that client on. A half solution is no solution at all.

As far as the whole contract thing, this is where your marketing and message, as well as what you call yourself, are so important because those are the things that are shaping client perceptions and expectations.

This client needs to be properly educated that it’s not her place to be changing your contract. Your contract is your contact. Clients either sign it or they go elsewhere. Obviously you would be more diplomatic, but that’s what it boils down to basically.

But the other thing is that if clients are consistently doing these kinds of things, it means you are not properly presenting yourself a business owner. Fixing that typically entails improving your content and marketing message on your website and framing yourself more like a business and independent professional.

That starts by not calling yourself an assistant, ever. 😉
